Mais sa boutique en ligne, elle, ne refl\u00e9tait rien de tout \u00e7a. Ce qui freinait l&rsquo;une des marques de mode urbaine les plus connues de Suisse, ce n&rsquo;\u00e9tait pas un manque d&rsquo;ambition. C&rsquo;\u00e9tait une plateforme vieillissante aux co\u00fbts incontr\u00f4lables. Voici comment what. a chang\u00e9 la donne.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Metro Boutique et le bilan honn\u00eate derri\u00e8re la d\u00e9cision de migrer<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Metro Boutique exploite 25 magasins en Suisse et s&rsquo;adresse \u00e0 un public de 16 \u00e0 34 ans. La boutique en ligne fonctionnait \u2013 mais tout juste.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le syst\u00e8me NopCommerce datant de 2015 co\u00fbtait 250 000 CHF par an rien qu&rsquo;en maintenance. Chaque modification de contenu demandait l&rsquo;intervention d&rsquo;un d\u00e9veloppeur, les <a href=\"https:\/\/what.digital\/fr\/black-friday-shopify-preparation\/\">campagnes Black Friday<\/a> devaient \u00eatre activ\u00e9es manuellement \u00e0 minuit, et la planification automatique n&rsquo;existait tout simplement pas.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le moteur principal \u00e9tait \u00e9conomique : les co\u00fbts de la plateforme rendaient de plus en plus difficile le maintien d&rsquo;une rentabilit\u00e9 saine.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Phase 0 : d&rsquo;abord le business case, ensuite la migration<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">what. n&rsquo;a pas d\u00e9marr\u00e9 par du d\u00e9veloppement, mais par un Store Check &amp; Migration Shopify Assessment structur\u00e9. L&rsquo;objectif : d\u00e9terminer sur la base de donn\u00e9es concr\u00e8tes si une <a href=\"https:\/\/what.digital\/fr\/migration-shopify-processus-couts\/\">migration vers Shopify<\/a> avait r\u00e9ellement du sens \u2013 et si oui, comment la mener.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L&rsquo;\u00e9valuation a fourni des chiffres parlants :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>55 % d&rsquo;\u00e9conomies sur le co\u00fbt total de possession (TCO)<\/strong> sur 5 ans<\/li>\n\n\n\n<li><strong>2 millions de CHF<\/strong> d&rsquo;\u00e9conomies projet\u00e9es sur la m\u00eame p\u00e9riode<\/li>\n\n\n\n<li><strong>9 millions d&rsquo;URLs<\/strong> dans la boutique existante \u2013 dont seulement 88 000 index\u00e9es<\/li>\n\n\n\n<li>Un taux de conversion de <strong>1,04 %<\/strong> comme valeur de d\u00e9part<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Ce business case \u00e9tait d\u00e9fendable en interne. La direction a pu justifier la d\u00e9cision avec des chiffres r\u00e9els, pas avec un ressenti.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Autre constat tir\u00e9 de l&rsquo;\u00e9valuation : la forte identit\u00e9 de marque de Metro Boutique vivait avant tout dans les magasins physiques. (stable)<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Les trois principaux d\u00e9fis techniques \u2013 et comment what. les a relev\u00e9s<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Les environnements syst\u00e8me complexes ont toujours des points qui semblent simples sur le papier, mais qui ne le sont pas dans la r\u00e9alit\u00e9. Chez Metro Boutique, il y en avait trois.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Connecteur Akeneo<\/strong><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Le connecteur existant n&rsquo;\u00e9tait pas adapt\u00e9 \u00e0 la structure de donn\u00e9es sp\u00e9cifique de Metro Boutique. Le fournisseur r\u00e9agissait lentement et montrait peu de volont\u00e9 de s&rsquo;adapter. what. a donc d\u00e9velopp\u00e9 son propre connecteur Akeneo : propre, facile \u00e0 maintenir et taill\u00e9 sur mesure pour les besoins r\u00e9els.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">C&rsquo;est une situation qui arrive plus souvent qu&rsquo;on ne le pense : les solutions pr\u00eates \u00e0 l&#8217;emploi conviennent rarement \u00e0 100 %. La diff\u00e9rence, c&rsquo;est d&rsquo;\u00eatre pr\u00eat \u00e0 retrousser ses manches.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Les cartes-cadeaux physiques comme moyen de paiement<\/strong><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Les cartes-cadeaux repr\u00e9sentent environ 4 % du chiffre d&rsquo;affaires en ligne. Le syst\u00e8me natif de Shopify n&rsquo;est pas con\u00e7u pour les cartes physiques \u00e9mises en magasin.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">what. a d\u00e9velopp\u00e9 une m\u00e9thode de paiement enti\u00e8rement personnalis\u00e9e, qui valide le solde de la carte via le prestataire externe MF Group. \u00c7a peut sembler \u00eatre un d\u00e9tail \u2013 mais laisser filer 4 % du chiffre d&rsquo;affaires n&rsquo;\u00e9tait tout simplement pas une option.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u00c0 noter : l&rsquo;ancienne boutique disposait d\u00e9j\u00e0 de cette fonctionnalit\u00e9 ; notre d\u00e9veloppement sur mesure a simplement combl\u00e9 le vide c\u00f4t\u00e9 Shopify.<\/em><\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Synchronisation de la liste de souhaits de l&rsquo;application<\/strong><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">La solution tierce initialement \u00e9valu\u00e9e posait des probl\u00e8mes de synchronisation. what. d\u00e9veloppe actuellement son propre script. Ce point est encore en cours de mise en \u0153uvre \u2013 et on le communique ici en toute transparence, parce que \u00e7a fait partie de l&rsquo;\u00e9tat d&rsquo;avancement r\u00e9el du projet.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Chronologie : de l&rsquo;offre au go-live<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Le lancement \u00e9tait initialement pr\u00e9vu pour octobre 2025. Go-live effectif : mi-janvier 2026 \u2013 soit environ 7 mois apr\u00e8s le d\u00e9marrage du projet.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Au moment du go-live : aucun temps d&rsquo;arr\u00eat, aucune perte de donn\u00e9es, et toutes les int\u00e9grations critiques ont fonctionn\u00e9 parfaitement.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le calendrier a \u00e9t\u00e9 d\u00e9cal\u00e9 parce que la qualit\u00e9 des int\u00e9grations primait sur le timing. C&rsquo;est le bon choix : un go-live avec des points critiques en suspens cr\u00e9e plus de probl\u00e8mes qu&rsquo;il n&rsquo;en r\u00e9sout.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Ce qui a chang\u00e9 depuis le lancement<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Denis Spycher, de Metro Boutique, r\u00e9sume la situation :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u00ab En interne, on envisageait depuis un moment de changer de plateforme \u2013 surtout \u00e0 cause des co\u00fbts fixes \u00e9lev\u00e9s et du manque de flexibilit\u00e9. D\u00e8s le premier jour, j&rsquo;ai eu un tr\u00e8s bon feeling : la collaboration \u00e9tait efficace, orient\u00e9e r\u00e9sultats et vraiment agr\u00e9able. Avec Shopify, on a aujourd&rsquo;hui bien plus de flexibilit\u00e9, une meilleure efficacit\u00e9 au quotidien et un CMS rapide, intuitif et facile \u00e0 prendre en main. \u00bb<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le taux de conversion est pass\u00e9 de 1,04 % \u00e0 1,08 % au cours des 90 premiers jours. \u00c7a peut sembler modeste, mais sur le volume d&rsquo;un retailer de mode \u00e0 l&rsquo;\u00e9chelle nationale, c&rsquo;est bel et bien perceptible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Les changements qualitatifs sont tout aussi significatifs :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>L&rsquo;\u00e9quipe e-commerce peut lancer des campagnes en toute autonomie \u2013 sans d\u00e9veloppeur<\/li>\n\n\n\n<li>95 % des modifications de contenu sont r\u00e9alis\u00e9es en interne<\/li>\n\n\n\n<li>La planification de campagnes programm\u00e9es sans activation manuelle est d\u00e9sormais possible (\u00e0 impl\u00e9menter)<\/li>\n\n\n\n<li>Les bases pour la personnalisation, les tests A\/B et l&rsquo;optimisation SEO sont pos\u00e9es<\/li>\n\n\n\n<li>UX \/ UI am\u00e9lior\u00e9es<\/li>\n\n\n\n<li>Structure des co\u00fbts durablement assainie<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Et sur le quotidien de l&rsquo;\u00e9quipe :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u00ab Depuis le go-live, on a nettement plus de libert\u00e9 et on peut agir de fa\u00e7on bien plus proactive. Pour beaucoup de sujets, on ne d\u00e9pend plus d&rsquo;une aide externe \u2013 on peut intervenir directement, optimiser la boutique et tester rapidement de nouvelles id\u00e9es. Je suis convaincu que Shopify Plus \u00e9tait le bon choix pour nous. \u00bb<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Les co\u00fbts de la plateforme repr\u00e9sentent aujourd&rsquo;hui \u00e9chouent souvent non pas \u00e0 cause de la technologie, mais parce que la mise en \u0153uvre d\u00e9marre trop t\u00f4t, sans avoir compris le business case.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L&rsquo;\u00e9valuation initiale n&rsquo;\u00e9tait pas un bonus sympa \u2013 c&rsquo;\u00e9tait le fondement qui a permis \u00e0 Metro Boutique de prendre et de d\u00e9fendre cette d\u00e9cision en interne. D&rsquo;abord comprendre, puis d\u00e9cider, puis construire.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et si un connecteur fournisseur existant ne fait pas l&rsquo;affaire, what. en d\u00e9veloppe un lui-m\u00eame.
